Retrospective ·

When source progress outran delivery evidence

The short answer

A retrospective. Benefit not yet shown.

The closed configuration-build retro found useful review results and a missing end-to-end cutover rehearsal. Retro closed · actions proposed, not assumed done.

1What was reviewed

The completed 27 October retrospective examined the runtime-configuration build and review history. Three formats—timeline, start/stop/continue and premortem—used Codex, Claude and Muse contributions, plus evidence from the original Codex thread.

2Did it add value?

The closing record judged the fresh eyes useful: the formats converged on a missing end-to-end rehearsal and concrete cutover evidence. The premortem surfaced practical failure modes and an eight-line go/no-go proposal. These are retained participants’ judgments, not independently measured downstream benefit.

3What worked

Owner decisions became named tests. Tests against real built artifacts caught behavior unit checks missed. Independent reviews found issues that were fixed. The timeline tied rework to an unsettled restore rule.

4Where the process fell short

The record found roughly 52 minutes of source progress without a publisher/World/Admin rehearsal. A durable-value rule was implemented before the owner decided it. Local green checks did not establish live acceptance.

Some reviewers lacked GitHub or shell access; their facts came from retained evidence. A self-estimated hour of effort conflicted with an observed two-minute turn, illustrating why estimates are not reliable cost measurements.

5What should change

Keep timelines for factual sequencing and premortems for unfinished cutovers. Bind actions to concrete targets, use shared fixtures and an ordered cutover receipt, and distinguish original experience from a fresh reader’s interpretation.

The closing record lists proposed actions. This page does not mark those actions implemented, infer current PR status or start a new retrospective. No comparable total token bill or calibrated 0–3 score exists for this retro.

6About this summary

Prepared on 29 October from the existing closed retro. Source status and quoted measurements refer to that record, not a newly verified deployment.
